Start with a structured site visit and stakeholder interviews. Understand the dealer's current product lines, customer base, geographic market, sales volume, and pain points. Ask about their biggest operational frustrations and growth goals. This sets the baseline for everything that follows.
Observe day-to-day operations — how they handle inventory, service/parts, quoting, and customer follow-up. Compare what they're doing against industry best practices and benchmark metrics (turn rates, service margins, demo inventory, etc.). Identify the gaps between where they are and where they need to be.
Translate the gap analysis into a clear, actionable roadmap. Rank initiatives by impact and ease of implementation — quick wins (30–60 days) vs. longer-term structural changes. This might cover sales process improvements, product line additions, technician training, service department efficiency, or facility layout.
Work alongside the dealer to execute the plan — not just hand them a report. Set measurable KPIs (revenue per tech, parts-to-labor ratio, close rate, etc.), establish a check-in cadence, and adjust the plan as real-world results come in.
At 90–180 days out, do a formal review against the baseline metrics from Step 1. Identify what worked, what didn't, and build a longer-term strategic plan — whether that's expansion, succession planning, manufacturer relationship development, or market share growth.
